How to use this resource
Pick one question from each category. Answer in 3 minutes, then score whether the story shows stakes, personal action, outcome, and reflection.
Choose questions that force different stories. If the same project answers everything, your evidence base is too narrow. After the first answer, use one probe from the final section rather than immediately choosing another question.
Ownership and ambiguity
- Tell me about an ambiguous technical problem you took responsibility for framing.
- Describe a decision you made with incomplete information. What evidence did you seek first?
- Tell me about work that crossed team boundaries without a clear owner.
Conflict and influence
- Describe a technical disagreement that materially changed the final design.
- Tell me about a decision you influenced without formal authority.
- When did stakeholder incentives conflict, and what decision mechanism did you create?
Delivery and product judgment
- Tell me about a time you cut scope without cutting the safety floor.
- Describe an engineering investment you argued against or delayed.
- When did user evidence change the technical plan?
Production and failure
- Tell me about an incident or launch that did not go as planned.
- Describe a reliability problem whose visible symptom was not the root cause.
- When did you choose a slower rollout, migration, or recovery path? Why?
Leadership and growth
- Tell me about a time another engineer became more effective because of your actions.
- Describe feedback that changed how you lead or communicate.
- Tell me about a decision you delegated and how you preserved accountability.
Follow-up probes
- What did you personally decide or do?
- Which alternative was strongest, and why was it rejected?
- What evidence showed the outcome?
- Who disagreed, and what were they right about?
- What earlier signal did you miss?
- What rule or mechanism changed afterward?
Score the answer on specificity, personal ownership, decision quality, outcome evidence, and reflection. The full indexed bank and practice method are in Appendix F — Behavioral Question Bank.
